2017 Fall Conference - Driven to Success!

conferencecollage17.jpgThe Driven to Success Fall Conference was held this past October 3rd through the 5th at the beautiful and historic Elms Resort and Spa in Excelsior Springs, Missouri. Exclusively for Shear Madness Franchise Partners, our 2017 Conference featured many great speakers who shared ideas and resources on how to help their business grow into the next year and beyond! In addition to valuable training seminars and plenty of opportunities for networking, Franchisees were also able to meet vendors one-on-one at a salon vendor show in order to view the latest in exciting hair products, toys and other great retail for their location.

The Driven to Success Fall Conference also featured Cindy Graziano of Gray Wolf ConsultingCindy has been a corporate trainer and designer for more than twenty years, and has worked extensively with companies and non profit organizations in assessing organizational issues and providing employee development solutions. Her firm also provides counsel to teams as well as individuals through Executive Coaching. Her management and leadership consulting services have taken her across a wide range of companies domestically and internationally. Some of the companies she has consulted for include Entertainment Weekly, Sports Illustrated, Time, Inc., Wells Fargo, Royal Bank of Canada and many others.

Our 2017 Conference also featured plenty of opportunities for Franchisees and managers to get to talk with each other, engage in team building exercises, and just relax and have fun. This included a Welcome cocktail reception held on the first evening, with a special dinner with vendors on the last night of the conference. In between, attendees could relax by the pool, get a massage at the spa or explore the expansive interior and exterior grounds of the historic Elms hotel.

Also, congratulations to all of our winners who were recognized at our 2017 Driven to Success Fall Conference! Todd Danni of Amherst, New York received the award for Franchise Location of the Year, Carolyn Vanderstaay of Olathe, Kansas received the Number 1 Ranked Location in the System, Jim and Janon Otto of Lee's Summit, Missouri received the Customer Service Award, Erin Nanke of Des Moines Iowa received the Top Franchise Location for Birthday Parties (as well as the Top Location for Retail and Ear Piercing for her Ankeny store), Kimberly Abeyta of Albuquerque, New Mexico received the award for Best Place for a Children's Haircut and Jackie Perkins of Humble, Texas received the Top Franchise Location for Community Outreach. Awesome job!

Making Sure Your Franchise Door Fits!

opendoor.jpgIn his book START WITH WHY, Simon Sinek tells the story of a group of American car executives who went to see a  Japanese assembly line. At the end of the line the doors were put on the hinges just like in America. However, something was missing. In America the workers at the end of the line tapped the door with a rubber mallet to make sure the doors lined up properly. In Japan that job did not seem to exist. Confused, the American auto executives asked at what point they made sure the doors fit perfectly. The Japanese guide looked at them and smiled sheepishly, "we make sure it fits when we design it". You see, in the Japanese auto plant they didn't examine the problem and accumulate data to figure out the best solution - they engineered the outcome they wanted from the beginning. If they didn't achieve the desired outcome, they understood it was because of a decision they made at the start of the process. 
 
My suggestion would be to apply the same rules before you buy into a franchise. Buying a franchise should be a process where you examine all the possible outcomes. Some important questions you might want to ask yourself in the exploration process BEFORE you buy might be are... 
  • How many hours will I need to work and how will that change my lifestyle? 
  • How much money can I reasonably expect to make for the money I invest? 
  • Can I manage people and can I find enough workers for my franchise? 
  • Is there a demand for the service in my area?
  • Does the franchise I am considering have a proven track record of success?  
  • Do they have the training and support that I need, when I need it?  
  • If my franchise fails, will I be able to recover and still live comfortably?  
 
Making sure that you understand what you're getting into and what the desired outcome might look like will really go a long way toward giving you the comfort level you need to make a decision. Otherwise you may end up feeling like you should hit yourself over the head with a rubber mallet!

Sacrificial Success and Franchising Folly

sacrificialsuccess.jpgI recently met with a top-notch franchise consultant. He had developed a franchise system that he had built out and sold for a handy profit, hence his new business of being a "Franchise Consultant". Everyone wanted to know what his secret to success was. After two days of meetings with Bob (his name for the sake of this article) he finally told me the secret. As he was describing various franchisees, he told me about his best franchisee ever.  "Our best franchisees did about 2.5 to 3 million per year, but we had one guy in Milwaukee who did almost 5 million!"

What?! That's amazing! Of course, I wondered how in the world this guy in Milwaukee did it. I asked Bob about it, but it wasn't until 2 days later that he finally gave me the secret to this Milwaukee franchisees success. Bob simply said, "He worked harder then everyone else."  

Now don't get me wrong, there are a number of things that can account for franchise success. But what gets missed is that the individual  in Milwaukee didn't just work harder then other franchisees - he made personal sacrifices that others weren't willing to make. Being the best requires more than hard work, it requires doing things that others aren't willing to do. In the book "Outliers", Malcolm Gladwell studies the great prodigies and people of genius throughout history. From Mozart to Bill Gates they all had one thing in common. They all practiced / studied over 10,000 hours. Were they bright and talented? Yes! But did they study and practice longer then everyone else? Yes!  
 
The real folly is thinking that if you buy into a franchise system, you'll be guaranteed success. However, while a franchise system will certainly provide you with a big advantage over going at it on your own, the simple truth is that you must still be willing to make personal sacrifices to make your franchise successful!

Tips on Becoming a Multi-Unit Franchisee!

multiunit.jpgAsk almost anyone who has opened their own franchise business, and they'll tell you that success rarely happens overnight! Building your store into a thriving business sometimes takes a healthy financial commitment, as well as patience, perseverance and of course - hard work! But after you've opened your first store, should you consider opening another? What about three or four? Or 25? In the world of franchising, with hard work and setting goals, you can achieve these dreams. But understandably, you have to make sure you don't bite off more than you can chew! 

While many franchisees may be perfectly happy with achieving success through opening one franchise location, opening multiple units requires certain abilities which may catch some people by surprise. For example, a franchisee will find that it's a completely different ball game managing multiple units. It's not like it was when they only had one store to worry about! Now, with many moving parts and employees to manage, a franchisee will need to step into a role more like that of a CEO (with managers, human resources and accounting staff to help grow the business). In other words, it'll be a lot more difficult and stressful to try to micro-manage every detail when multiple units are owned. This is where hiring the right people and trusting them to help you grow with multiple units is extremely important when pursuing this path. And sure, under a multi-unit model your employees might not do it exactly the way you would have done it, but as long as it's delivering the results, don't sweat it.  If you can get an employee to do it 80% of the way you would have - you have a great employee!

Additionally, a franchisee considering opening another store should make sure that they're not just falling prey to a "bigger is better" mentality. Because if a franchisee has opened 4 locations and 2 are losing money, it may end up being less profitable than having one or two stores that they're much more able to capably manage and grow - and ultimately make even more money than they would have made with 4 locations. Without the right systems in place for multi-unit ownership, it can become really difficult for one person to manage the growth of numerous locations, and the great customer service or experience that was once provided with just one or two stores might be an unfortunate casualty.

Location is another factor to consider when owning multiple units. Of course establishing a business in the right area to maximize profits is always key. But it's also good to be aware that the farther apart your franchise locations are from each other, the more challenging it might become to manage properly. Not only that, but distance might impact how much shipping or delivery of retail from your warehouse costs, which could cut into profit margins as well. 

And then there's those unexpected emergencies that might happen when you own more than one store. For example, what happens if one of the stores you've opened is located in a great area, but road construction for several months impacts the flow of customers? Because of this, it's sometimes a good idea to make sure that you have multiple ways to support the business in case of those scenarios that temporarily causes a dip in your profits. To illustrate this concept, consider a business owner who owns several book stores. In order to diversify incomes for unexpected financial situations, this owner also sells books online, hosts school book fairs, and perhaps works as a small publisher for local authors.

In the end, there's sure to be a lot of other valuable decisions to think about before investing the time, energy and monetary resources into multi-unit development. But with careful research, networking with other multiunit franchisees, and attending workshops or conferences, those business owners interested in the potential that this exciting avenue of franchising represents will be better equipped for whatever comes down the road!

Top 10 Questions: Will My Franchise Make Money?

makemoney.jpgI know what you're thinking. If I buy a franchise, will my franchise make money? Here are 10 tips to get through the "clutter" of franchising information and increase your odds of franchise owner business success!
 
1. What do I Enjoy: Make sure you sit down and analyze yourself. Choose a business that you can see yourself doing, enjoying and excelling at. 
 
2. Avoid Fads: Make sure the business you choose is sustainable, creates a reoccurring revenue model and is a valuable and needed service.  Will this business be around in 5 or so years?
 
3. Be Wary of Sales: Franchises that have lots of existing units for sale could be troubled. If it's such a great business to get in why are people getting out? Check websites that list franchises for sale.
 
4. Use a Scam Filter: Google the name of the franchise and the word "scam". This may lead to complaints. All franchise systems have a few unhappy franchisees, the key words here is "a few"!
 
5. Make Sure the Franchisor is Running the Concept: Yes, you heard me correctly, many franchisors are not currently running their own concept and some have never run the concept! If the franchise needs to test market a new product or service, then guess who the guinea pig is? 
 
6. Happiness Counts: Franchisors will almost always guarantee you great service and support. Call the franchisees, if they aren't happy, chances are  you probably won't be either, and vice- versa.
 
7. Is the Business Model Sustainable: I already talked about avoiding fads but that is not what I am talking about here. I am talking about spotting consumer trends and if the concept will pass the test of time or can it be replaced by something like the intranet? (think video sales)
 
8. Study the FDD: Item 7, the cost to build out and Item 19, the financial performance representations are important, but so is the Item 20 which will give you a history of how many units have closed. If you are one who really hates surprises, then look at the Item 6 and what additional fees you may be paying. 
 
9. Go to Discovery Day: In my humble opinion the best money you will ever spend is before you buy a franchise. Did you meet your spouse before you married them? You are entering into a business agreement with someone who is agreeing to give you the training and support you need to succeed, so go meet these people and see if they are the kind of people you want to have a long term relationship with. 
 
10. Run the Numbers: You know, I am amazed how many people never run the numbers. You should be able to look at the item 19, or call the franchisees, and get enough numbers to run a proforma. Make sure you don't have unrealistic expectations and understand what you will make if you own a successful location.

Franchise Warning! Are You Getting Sold or Recruited?

warning.jpgCandidates often ask me why we pay for all their expenses when they come to Discovery Day to see our award winning children’s salons. Well, first of all that isn't quite accurate, as we do ask our best candidates to buy their own plane tickets (that way they have a little “skin in the game”). But other than that it’s pretty much on us. Now don’t get me wrong, there is some qualification that goes on and candidates that come into see us take our free no-obligation webinar, and have sent us some financial information that we check out. We don’t feel like it would be a prudent use of company funds for us to treat candidates to a  hotel on Kansas City’s Country Club Plaza district if they weren’t financially qualified to join our system. But for those that meet our qualifications, we do feel like Discovery Day is an important part of the process.

Franchising, more than any business I can think of, is a relationship driven model. The Franchisee relies heavily on the experience, knowledge, training and systems of the franchisor. In turn, as the franchisor, we are looking for people who will work hard, follow our proven systems and expand our brand. When that relationship works like it's suppose to, both sides benefit. Or putting it another way, it’s a “win-win” situation!

All this takes me back to whether you are being “sold” a franchise, or being recruited to join a brand. Franchisors that are out there only to sell franchises typically are looking to collect franchise fees and will sell a franchise to anyone who will buy. They are typically focusing on “quantity” instead of quality and turn a blind eye to marginal candidates. At Shear Madness our focus is on franchise “recruitment”. We want our candidates to match our profile, culture, and generally want them to be the type of people that have the same values as we do. We want our tag-line, Where Every Child Matters to really mean something to them. Understanding our culture is the starting point to a long happy marriage of franchise and franchisor, which is truly a ‘win-win” situation.

The Importance of Customer Feedback

customerfeedbackCollecting customer feedback is an important way to gauge whether the efforts you are putting into growing your small business are really meeting the needs and expectations of your customers. Following are some different ways that customer feedback might be gained, as well as some helpful tips and useful questions you might want to ask.

Direct Communication with a Customer: One way to collect great feedback from a customer is to speak with them directly either through a phone call, or face-to-face dialogue. However, be sensitive as to when might be the best time to talk with a customer about their experience. For example, at Shear Madness Haircuts for Kids, we will often call parents after hosting one of our birthday party experiences in order to hear their thoughts and suggestions in regards to the event. We'll also seek to communicate with customers directly who might have a complaint, as we want to assure them that their concern is not only heard - but extremely important in helping us become better!  

EMail: Do you email your customers?  If you have a newsletter or other email campaign you will get people who unsubscribe.  Use this as an opportunity to get feedback.  Your email system may allow you to customize your unsubscribe email response - use that to ask questions, or if you have phone information on that customer give them a call.  Never mention the unsubscribe in the phone call, you don't want to make them feel singled out.  But, if you are always calling customers for feedback anyway just include these people in the list of those to reach out to.  You may find that those who unsubscribe still love your business, they are just moving, or clearing out email as they get too much!  Or you may find that something has happened that you need to deal with as an owner.

Surveys: Utilizing a survey to collect customer feedback is a great way to reach out to a much larger base of customers than you might be able to do through direct communication. Some of the ways surveys might be done is through a short questionaire that a customer can fill out at your business and drop into a box, or through an online survey sent to your customer mailing list. Some of the advantages of utilizing surveys is that some of your customers might prefer giving feedback in this manner. However, it can also be a challenge to actually convince customers that filling out a survey is worth their time. As such, offering a small incentive for their help can be a great way to encourage this customer feedback.

Survey Questions: Following are some sample questions that a business owner might want to ask their customers. As with any customer interaction, make sure that you do everything you can to help them feel great about their experience with your business. Thank them for their time in talking with you or filling out the survey, and possibly offer them a coupon for their helpful assistance.

  • What was your primary goal in visiting my business today?
  • Did my business meet your objectives?
  • What could my business have done differently in regards to your experience?
  • Compared to similar services you may have received elsewhere, how does my business compare?

Responding to Feedback: Of course we all love when we receive positive feedback. But what about when we get negative feedback? As a business owner, it's inevitable that you'll receive negative feedback and criticisms leveraged against your business. And while it might be easy to become offended and disheartened by such feedback, consider looking at criticisms as a way to help make your business even better. Most customers just want to be heard!  So when you reach out to someone with negative feedback make sure and really LISTEN to what they have to say!  Thank them for sharing with you!  If they didn't share, you wouldn't know - many times your system may need some tweaking and this can be jump started by this negative feedback.  There will be some negative feedback that may be totally unjustified, but if you evaluate the entire situation there WILL be something there that you can learn from to make improvements in your system.  Whatever the case, be sure to treat customers who provide negative feedback with as much care as you would a positive customer. Assure those customers who are critical that their thoughts matter and that you want to do what you can (within your power) to help make it right. 

The Best Feedback is a Referral:  If you can track your referrals this is a very nice thing to do!  Kindly reward those who refer you.  Most refer you with no expectation of any kind of reward.  But if they get one - a thank you note, a phone call, or an email - they will love you even more!

How to Find a Successful Franchise System!

successfranchise.jpgOk, so here’s the deal, according to a recent article I read, a new franchise starts in the United States about every 8 minutes. There are several things that bother me about this trend. Number 1 is that many new concepts have no history of operating successfully, so how does a business know that their systems works and can be taught easily to franchisees? Furthermore, without going through all kinds of economic environments and all the various issues that a business can face over a long period of changing business climates, how do you know if the concept will stand the test of time? One of the biggest advantages that I see of buying into a franchise is the “benchmarking” that they are able to do for a franchisee to make sure they are on pace to succeed - and those metrics only come from watching a business over a long period of time. If a franchise can’t show you a track record of success, don’t risk trying to create one for them! 

Number 2 (and this one really bothers me), is how many franchisors are out there selling franchises without actually running the concept. Heck, some franchisors out there have never even run their own concepts successfully. You will hear things like, “we are too busy running the franchise system and supporting our franchisees.” To that I've got to say, if your concept is that difficult to run, then you probably shouldn’t be franchising. And secondly, guess who is testing new ideas for the franchise system? You guessed it, the franchisees and not the franchisor. Look at some of the most successful franchise systems, like Buffalo Wild Wings - who runs about half their stores on a corporate basis. This is the same with Panera Bread! Even McDonald’s owns half their locations. We wouldn’t spend our money on a franchise where the Franchisor doesn’t own and run the concept successfully, so why would you?

It's a fact that running a business can be hard work and encompasses many challenges that most people have never encountered. This is why a strong case can be made for opening a salon franchise, as many offer the advantage of a successful business history. However, even getting a salon franchise off the ground takes effort and careful analysis when researching franchises.  Be sure to contact franchises and talk to the franchisors, look at the Franchise Disclosure documents and the Franchise Agreement, and compare business models. Why Professionals Like Franchising

After researching their options, many of these career shifters are choosing franchising. Why? Well, usually it boils down to people simply wanting to be their own boss, and being able to more capably utilize their unique skill-set to build wealth. They also realize that starting a business from the ground up is hard!  Investing in something that has most the kinks already worked out is a real advantage.  And even though running a franchise business offers many advantages over simply starting a business on your own, there’s still some unique challenges that potential franchisees might want to consider. Following is a list of some of those challenges an individual might want to think about before making the leap to owning their very own franchise business!

1. The Comfort of Corporate Structure: Many professionals who have worked in the corporate world are used to the structure the company provided. For the most part, they know when they are supposed to be at work in the morning, and when they’ll be heading home in the evening. They also know who their boss is, what’s expected of them, and who to talk to in order to appropriately delegate certain tasks. However, when an individual becomes the owner of their own franchise business, work schedules, decisions and responsibilities are pretty much up to them. Some might like this challenge, but for others it might be a little overwhelming. However, working within a proven franchise system helps significantly in this area, as the new franchise business owner won’t be going at it alone.

 2. Colleagues and Mentors: There’s a lot to be said for having colleagues and mentors who can relate to the challenges of work. And sometimes, a new business owner might feel like the support network they might have had in the corporate world just isn’t quite as strong now that they are out on their own. Because a business owner is responsible to the success of their business, it can be easy to feel insecure or get a little down-in-the-dumps when things may not go as well as hoped. But again, with franchising, fellow franchisees within the system are available to provide help and possible recommendations.  The franchisor also knows that this is very common with franchisees - most will walk the new owner through all of this with confidence built on years of experience.

3. Risk: Risk in business is always a factor, regardless if an individual works for themselves or for a company. However, the risk associated with running a business can be quite a bit different than the risks involved with working for someone else. For example, individuals who work for a company know who they have to keep happy in order to maintain a job. However, when one is working for themselves, risk can entail the failure of their business. Because of this, franchising can be a good way to lessen some of the risks associated with running your own business.

4. Working in Marketing: Some people might think that getting into running their own business means that they’ll spend a lot of time working on whatever product their business offers. However, the truth is that many small business owners spend a lot of time working on marketing the business itself. For the small business to succeed, customers will first need to discover what it is the business offers, where it is located, and value it enough to come back. Of course this requires having a great looking store with an outstanding product. But it also requires marketing what the business does in order to encourage customers to come in and purchase what is being offered. With a franchise business, often times graphics and marketing services (ads, e-blasts, social media support, etc.) will be provided, so the business owner will certainly have a big advantage over trying to do it ALL on their own. But they will still need to figure out the best ways to market to their immediate community.

5. Professional Reinvention: Switching from working in the corporate world to working for yourself will naturally involve some change. And as detailed above, there’s certainly some unique challenges involved with this change. However, owning a franchise business means that the franchisor will have a tried-and-true system in place, with many resources available to help educate and anticipate changes that might affect the future of your business. Sure, change is a part of life, but through franchising you can rest a little easier in knowing you won’t have to go through changes alone!

Creating an Atmosphere of FUN in your retail store!

funatmosphereCreating an atmosphere of fun in your business can go a long way in helping foster customer loyalty. And customer loyalty translates into increased sales - not only through repeat patrongage, but by your customers telling friends and family what a great experience they have at your business!

Developing a small business plan that encourages and stimulates growth in your business should be a top priority for every business owner. But in the hustle and bustle of day-to-day life, sometimes the little things can get overlooked. And it's the little things that can add up to either great or poor customer retention.

Following are some of our ideas on practical and creative ways a business owner / successful franchisee can maintain and stimulate customer growth and a fun atmosphere in their store! 

Pay attention to the little things: Don't bring down the atmosphere of your store through having a dirty restroom, dusty products, messy displays or cluttered counterspaces. Make sure that the store is in good repair with doors that don't annoyingly squeak, ceilings free from water spots and cob-webs, and floors that are clean and easily navigated. Also, you'll want to make sure that items and/or services have easy-to-find prices available, as it can be frustrating for a customer who may want to purchase an item but not know how much it costs. Keep an eye out for damaged products or products with beat-up packaging, as you wouldn't want your customer to have the impression that you're trying to sell them something inferior!

Decorations: In our mass-produced world, sometimes customers will appreciate visiting a business that encourages creativity and keeps things lively and interesting through the placement of seasonal decorations, artwork and other subtle personal touches. Be sure you know who your target audience is, and utilize up-to-date decorations that showcase why your business is special!

Music: Music can add a fun atsmosphere to your store, but make sure it isn't so loud that customers may feel as if they have to plug their ears. Also make sure that whatever music you have playing in the background is appropriate for your audience, and doesn't contain anything that might offend.

Happy Employees: We've all been to stores where employees behave as if inconvenienced that you've bothered to ask them a question or go through their check-out line. Make sure to help employees understand the importance of greeting their customer when they enter the store, smiling and being courteous whenever working with a customer, and wishing them a good day when they leave. And while it's important for employees to be available for any help a customer might require, being too intrusive may be a turn-off for customers (example: hovering when a customer is shopping, or asking multiple times if they need help).

Appreciate your Customers: Everyone likes to be recognized and appreciated. For those customers who repeatedly do business at your store, you may want to send them a thank you note with coupon. Hosting a "Customer Appreciation Day" once a year might also be a great idea, with the providing of live music, a raffle, pet costume contest, art contest, games for kids, and more! Be creative, and have fun!
